After its merger, CNTA needed more than integrating processes: it needed to build a shared culture that would give coherence to the new organization. We supported this process by designing and facilitating participatory work to define, make tangible, and activate that culture in everyday life.
The challenge
After merging with FUDin, CNTA faced a key challenge: it was not enough to integrate structures or processes; culture also needed to be addressed.
Different ways of understanding work, values, and collaboration coexisted, creating misalignments between teams.
The objective was clear: to value what each organization contributed and build a shared culture that would support the strategy and be experienced on a daily basis.
Actions
We designed and facilitated a participatory culture-focused process that included:
- Initial cultural diagnosis integrating the original cultures
- Collaborative definition of the desired culture
- Translation of values into observable behaviors
- Creation of a cross-functional design and implementation team
- Design and facilitation of dynamics with the project team and leadership committee

Beyond the actions themselves, our role was to support a delicate process, creating the conditions to build a shared culture.
We facilitated spaces where different perspectives could be integrated without losing identity, encouraging real participation and co-creation.
We brought structure and methodology so that culture would not remain only a definition, but would translate into concrete behaviors and ways of working.
In addition, we supported the team so that the process would continue over time and the changes would naturally become part of the organization.
